Reducing Merchant Activation Time from 5 Days to 4.75 Hours Under Regulatory Volatility

Context
Cashfree Payments is one of India's leading payment and banking technology companies. As the platform scaled, the merchant onboarding process became a critical bottleneck — new merchants were waiting up to 5 days to get activated, leading to drop-offs and lost revenue. The regulatory landscape around KYC and compliance was also rapidly evolving, adding complexity to an already fragmented process.
Problem
The existing onboarding flow was built incrementally over years without a holistic rethink. It suffered from redundant steps, unclear status communication, manual verification bottlenecks, and poor mobile experience. Merchants often abandoned the process midway. Internally, ops teams were overwhelmed with support tickets related to onboarding status and document resubmissions.
Approach
We mapped the entire onboarding journey end-to-end — from sign-up to first transaction — and identified friction points through data analysis, merchant interviews, and internal stakeholder workshops. We restructured the flow into progressive stages with clear status indicators, introduced smart document detection to reduce resubmissions, and designed a streamlined mobile-first experience. We worked closely with engineering and compliance teams to ensure regulatory requirements were met without adding user-facing complexity.
Outcome
Merchant activation time dropped from 5 days to 4.75 hours for 68% of users. Support tickets related to onboarding reduced significantly. The new system was built to be modular, allowing quick adaptation when regulations changed — which proved critical during subsequent RBI policy updates.
Learnings
Designing for regulated environments requires building flexibility into the system architecture, not just the UI. The biggest gains came from reducing back-and-forth between merchants and internal teams. Early alignment with compliance stakeholders saved weeks of rework downstream.
